Airfreight’s biggest failures often originate before execution begins, at the point where quotes and service commitments are made. Despite years of investment in visibility tools and data connectivity, missed deliveries and margin losses continue because decisions are frequently made without a complete view of capacity, pricing and operational constraints. Artificial intelligence can create greater value by improving decision-making before shipments are booked, rather than simply analysing failures afterwards. By validating capacity, pricing accuracy and partner alignment at the quoting stage, AI can help prevent predictable exceptions and make service commitments more reliable. The next phase of air cargo technology will focus less on collecting more data and more on governing how decisions are made. Turning fragmented information into accountable, auditable decisions at the moment of commitment can help operators protect margins, reduce operational failures and build greater customer trust. For years, the airfreight sector has focused on improving execution through data integration, visibility tools, and interconnected platforms. Investments have poured into connecting carriers, forwarders, and shippers with the aim of creating seamless operations. Yet missed deliveries, margin erosion, and operational failures persist, showing that the industry’s long-standing focus on execution has addressed the wrong part of the workflow. Every shipment that arrives late, every service failure, and every margin shortfall stems from decisions made long before a plane even leaves the ground. According to Chris Condon, the real failure occurs not during shipment execution, but at the moment commitments are made—when quotes are issued, often before all operational constraints are fully visible or aligned. “Airfreight doesn’t break during execution. It breaks at the moment of commitment, when the right information hasn’t been fully considered. Every downstream issue, from missed deliveries to margin leakage, stems from a decision made before all constraints are fully understood,” Chris Condon, Founder and CEO of Aircon, said. This perspective reframes the way the industry understands “exceptions.” Rather than random operational hiccups, most service failures are predictable consequences of misaligned or incomplete decisions at the quoting stage. Quotes are often issued before capacity is fully validated, before pricing reflects executable conditions, or before partner coverage and operational feasibility are confirmed. Post-event monitoring, dashboards, and data analytics, while useful for visibility, cannot correct decisions that were flawed at the outset. The industry’s persistent reliance on better data alone has failed to solve the problem because information without governance does not prevent predictable failures. “The industry doesn’t lack information; it lacks governed decision-making at the point where commitments are made. Access to APIs, EDI, and cloud platforms gives you more data, but it does not guarantee that the right decision will be made. That distinction is critical because every downstream failure originates at this moment of commitment,” he added. Fixing the right problem While artificial intelligence is often pitched as a tool for anomaly detection, predictive analytics, or operational reporting in air freight, Condon emphasises that its real value lies in decision logic applied before shipment quotes are sent. AI can answer the key questions that determine whether a shipment is truly bookable: does the pricing reflect real, executable conditions? Are all legs and partners aligned to deliver the promised service? By applying decision rules and logic at the moment of commitment, AI can prevent predictable failures rather than simply reporting them after they occur, transforming operational reliability into something proactive rather than reactive. “AI’s value is not in dashboards or post-event anomaly detection. Its real power is in applying decision logic before commitment, checking whether shipments are genuinely bookable. By validating capacity, pricing, and partner alignment upfront, AI ensures that what is promised can actually be delivered,” Condon continued. By shifting the focus from sheer data abundance to decision integrity, air freight operators can protect margins, reduce exceptions, and build trust with customers. The industry’s next phase will not be defined by bigger data pipelines or faster tracking systems, but by technologies capable of synthesising fragmented inputs—capacity constraints, pricing validity, partner coverage—into auditable, accountable decisions at the point of commitment.
